The Résumé Trap

Résumés are a snapshot of a candidate’s past: degrees earned, jobs held, and skills acquired.

They’re polished, curated, and often optimised to pass applicant tracking systems (ATS). Yet, they tell only half the story—or less.

A 2021 study by Leadership IQ found that 46% of new hires fail within their first 18 months, and of those failures, 89% were due to attitudinal issues like poor motivation, lack of coachability, or emotional intelligence deficits—not technical incompetence. This statistic alone should give HR teams and business owners pause. If nearly half of new hires flop despite stellar résumés, the problem isn’t the qualifications; it’s the person behind them.

Résumés can also mislead. A candidate with a prestigious degree or a string of high-profile roles might look like a slam dunk, but if they lack resilience, adaptability, or a growth mindset, they could derail your team.

Conversely, someone with a less flashy CV but a can-do attitude and a hunger to learn might outperform expectations.

The résumé is a static document; attitude is a dynamic force.

 

Why Attitude Matters More

Attitude shapes how employees approach challenges, collaborate with colleagues, and grow within a company. Psychologist Carol Dweck’s research on fixed versus growth mindsets underscores this point.

Individuals with a growth mindset—those who believe abilities can be developed through effort and learning—are more likely to embrace feedback, persist through setbacks, and innovate.

These are the people who don’t just fill a role but elevate it. In contrast, those with a fixed mindset, regardless of their credentials, may stagnate or resist change, draining resources and morale.

Emotional intelligence (EQ) is another attitudinal cornerstone. A 2019 TalentSmart study revealed that EQ accounts for 58% of job performance across all industries, far outpacing technical skills.

Employees with high EQ build stronger relationships, navigate conflict effectively, and inspire trust—qualities no résumé can quantify.

For business owners, especially in small or scaling companies, these traits can mean the difference between a cohesive team and a dysfunctional one.

 

Topgrading: A Blueprint for Attitude-Based Hiring

One proven methodology for prioritising attitude over résumé is Topgrading, a hiring framework developed by Dr. Brad Smart.

Used by companies like GE and Honeywell, Topgrading shifts the focus from credentials to character and competence through rigorous, behaviour-based interviews. The process involves a “truth serum” approach—candidates are told upfront that reference checks will be thorough—encouraging honesty about past performance and attitude.

A key Topgrading tool is the Chronological In-Depth Structured (CIDS) interview, which digs into a candidate’s entire career history. Rather than asking hypothetical questions, interviewers probe for real examples: “Tell me about a time you failed—how did you handle it?” or “Describe a situation where you had to adapt quickly—what was your mindset?” These questions reveal patterns of behaviour—resilience, accountability, enthusiasm—that predict future success more reliably than a list of accomplishments.

Research backs this up. A 2018 study by Smart and Associates found that companies using Topgrading reported an 85% success rate in hiring “A-players”—high performers who excel in both skill *and* attitude—compared to a 26% success rate with traditional methods. For HR leaders and business owners, this is a game-changer.

It’s not about discarding skills but ensuring they’re paired with the right disposition.

 

Practical Steps to Hire for Attitude

So, how can you pivot your hiring process?

Start by redefining “fit.”

Instead of matching candidates to a job description, identify the attitudinal traits your company needs—grit, curiosity, teamwork—and screen for those first. Behavioral interview questions, like those in Topgrading, are your best friend here. Ask candidates to recount specific experiences that demonstrate their approach to adversity, collaboration, or learning.

Next, involve your team.

A résumé won’t tell you if someone’s a culture add, but a peer interview or trial project will. Zappos famously offers new hires a $2,000 bonus to quit after their first week—testing their commitment and alignment with the company’s values. While not every business can adopt this, the principle holds: prioritise attitude early.

Finally, don’t overlook potential.

A 2020 LinkedIn report found that 92% of hiring managers value soft skills like adaptability and problem-solving over hard skills, which can be taught. A candidate with a modest résumé but a stellar attitude might just need a chance to shine.

The Bottom Line

Hiring is an investment, and the stakes are high. A bad hire can cost a company up to 30% of the employee’s first-year salary, not to mention the ripple effects on morale and productivity.

Résumés might get candidates in the door, but attitude keeps them—and your business—thriving.

As HR professionals and business owners, it’s time to rethink our obsession with paper perfection. Leverage tools like Topgrading, trust the data on attitude’s outsized impact, and build teams that don’t just look good on paper but deliver in practice. Stop hiring the résumé.
